The Challenge
Most quality incidents have a playbook: pull the product, run it back through inspection, make a disposition decision, move on. But sometimes, cosmetics manufacturers face challenges that don’t fit the mold.
An equipment malfunction during a cleaning process had introduced aluminum contamination into the line, and now 500+ cases of lip gloss worth more than $440,000 sat in holding while the manufacturer figured out what to do next.
Remaking the product wasn’t realistic because the shipping window for a new product launch was already on the calendar, and opening the units to inspect them manually would compromise the packaging.
The options had narrowed to two: send it for third-party inspection, or send it to the landfill. By the time this incident happened, we’d been working with this manufacturer for the better part of a decade. We know their products, their team, their constraints — and they know that when they have a problem, we can help.
That partnership equipped us to handle the issue immediately. There was no onboarding, no extended scoping conversation, and no need to build trust from scratch.
Then, a second issue emerged from a different line.
Before the lip gloss project was fully resolved, this customer came to us with something new. Not contamination, but a structural defect — bent or misaligned wands in sealed units of mascara. Consumer returns and retailer feedback are how that information usually makes its way back to the manufacturer, which is exactly what our customer wanted to prevent.
They had over 70 cases with a retail value of more than $70,000, and the same problem as before: no way to determine what was inside without destroying the packaging in the process.
The good news for both of these projects: X-ray inspection can see inside sealed packaging without disturbing it.
The Solution
Finding aluminum contamination in lip gloss is, in inspection terms, a relatively defined problem. X-ray imaging is well-equipped to find foreign materials like metal. This mascara project required more groundwork.
There was no foreign material — the question was whether the wand inside each unit was correctly positioned. Before a single case went through the equipment, our team and the customer’s quality leads worked through exactly what a non-conforming unit looked like: the geometry, the density signature, the line between pass and fail. This allowed us to set a baseline for what conformity we could evaluate repeatedly.
